InXpress helps businesses manage their domestic and international shipping. Its teams handle everything from lead generation and sales to activation, account management, and customer support, across a franchise network with multiple locations.

Before HubSpot, that work ran across three separate Freshworks tools. Freshsales handled CRM and sales. Freshdesk handled support. Freshcaller handled calls. Each tool did its job, but none of them talked to each other. A rep chasing a lead couldn’t see if that same contact had an open support ticket. A service agent couldn’t see the sales history behind a complaint.

InXpress didn’t just want a data transfer. It wanted one platform where sales, telemarketing, service, account management, and leadership could all see the same customer, at every stage of the relationship. That’s the brief TRooInbound took on.

  • Customer data was scattered across three systems: Sales history, support conversations, and call records lived in separate tools. Answering a simple question, like whether a customer had an open ticket, meant checking multiple platforms.
  • Nobody could see where a customer sat in their journey: From first enquiry through qualification, activation, and ongoing support, each stage lived with a different team and a different tool. There was no single view of progress.
  • Follow-ups depended on memory: Calls, tasks, and reminders weren’t automated. If a rep forgot to chase a quote or a survey, the deal simply went quiet until someone noticed.
  • Handovers between teams were unclear: A lead could move from telemarketing to sales to activation to account management. Without clear ownership rules, records got dropped, duplicated, or picked up late.
  • Every customer got the same level of attention: InXpress serves accounts with very different revenue, margin, and shipping volume, but had no structured way to flag high-value or at-risk customers ahead of everyone else.
  • Reporting meant manual work: With data spread across Freshsales, Freshdesk, and Freshcaller, building one pipeline or service report meant pulling numbers from each system by hand.

Our Strategies

We started by mapping how InXpress teams actually worked, not how the old systems assumed they worked. That mapping shaped every decision that followed.

  • Rebuilt the data model around one customer record: Contacts, companies, deals, tickets, and calls were restructured so every team sees the same record, instead of three separate versions of the same customer.
  • Cleaned the data before migrating it: Duplicate contacts and companies, especially across similar franchise locations, were identified and resolved first. Migrating a messy database only moves the mess into a new system faster.
  • Automated the repetitive work: Workflows now assign new leads, create follow-up tasks, route tickets to the right team, flag SLA deadlines, and prompt callbacks on missed calls, all without a rep needing to remember.
  • Connected Aircall directly to HubSpot: Every inbound and outbound call now logs against the right contact automatically, with missed calls triggering a callback task instead of getting lost.
  • Built a scoring system for customer priority: Tier, revenue, margin, shipping activity, and account health now combine into a single view, so at-risk or high-value accounts surface before they become a problem.
  • Migrated in stages, not one big cutover: A trial migration validated the mapping before the full data load, and reconciliation checks confirmed record counts, ownership, and associations carried over correctly.
  • Built a program for strategic accounts: The highest-tier customers were placed into an Executive Touch program, giving InXpress leadership a direct line to its most important relationships, with clear due dates and completion tracking so no strategic account went quiet.
  • Structured access around the franchise model: Because InXpress operates across multiple franchise locations, permissions were built around role and responsibility rather than a single blanket setup, so users could see the records relevant to their team and location, and sensitive commercial information stayed restricted.

Delivery Challenges We Faced and Solved

  • Three systems, three different data structures: Freshsales, Freshdesk, and Freshcaller each stored customer information in their own way. Before anything could move, we built a mapping model that reconciled contact fields, activity records, and ticket structures across all three, without losing the context that made each record useful.
  • Historical records had to stay quiet: A live HubSpot workflow doesn’t know the difference between a brand-new lead and a record migrated from three years ago. We built migration rules that loaded historical data without triggering welcome emails, follow-up tasks, or notifications meant only for new activity.
  • Call history had gaps: Not every historical call in Freshcaller had complete records. Where data was incomplete, we flagged it rather than filling in guesses, so reporting stayed accurate instead of implying calls that never happened.
  • Matching calls to the right contact: Aircall doesn’t automatically know which HubSpot contact a phone number belongs to, especially when a customer calls from a number that isn’t on file. We built contact-matching logic to catch as many of these as possible, and routed the rest to a manual review queue instead of letting them disappear.
  • Measuring SLAs fairly: A ticket waiting on the customer for information shouldn’t count against the team the same way an untouched ticket does. We built SLA logic that paused the clock during customer-side waits, so response-time reporting reflected the team’s actual performance.
  • Franchise duplicates needed a human eye: Two franchise locations could have contacts with the same name, or companies sharing a business relationship, without being true duplicates. Automated matching was paired with manual review before anything was merged, so genuinely separate records stayed separate.

Separate dashboards were created for reps (their own open deals and tasks), managers (team workload and SLA status), and leadership (pipeline, retention, and service performance across the business).

Underneath those dashboards, we built out 14 KPI categories covering lead management, telemarketing, sales pipeline, activation, service, SLAs, calling, account health, retention, reactivation, and executive engagement, so every team has a measurable view of their own part of the customer journey.

Training was run by role rather than in one large session, so telemarketing, sales, service, and account-management teams each learned only what applied to their day-to-day work. User Acceptance Testing ran before go-live, and a hypercare period followed launch to catch issues as real customer data moved through the system.

We also agreed a simple governance rule with InXpress: new fields, pipelines, and workflows go through one owner going forward, so the account doesn’t drift back into the fragmented setup it started with.

The Result

The project replaced three disconnected tools with a single, connected way of working:

  • 3 Systems Retired: Freshsales, Freshdesk, and Freshcaller processes were fully replaced by HubSpot, removing the need to check separate tools for one customer view.
  • One Shared Customer Record: Sales, service, telemarketing, and account management teams now see the same lead, deal, ticket, and call history in one place.
  • Automated Follow-Ups: Task creation, reminders, ticket routing, and callback alerts now run in the background instead of depending on memory.
  • Structured Customer Prioritisation: Tier, revenue, margin, and account-health scoring now guide which customers get attention first.
  • 14 KPI Categories Tracked: From first lead to retention and reactivation, every stage of the customer journey now has a defined set of metrics behind it, giving InXpress a measurement framework it never had across three separate tools.
  • Faster Reporting: Leadership pulls sales, service, and retention numbers from live dashboards instead of collecting them from each team by hand.
  • Continued Partnership: InXpress was satisfied enough with the results to keep TRooInbound on for ongoing maintenance and support after go-live.
