Client Overview

WorkStaff360 is a fully managed virtual staffing company that provides dedicated full-time remote assistants to businesses across the US and other markets. It places pre-vetted talent across administrative support, executive assistance, customer service and voice support, eCommerce support, marketing and creative, finance and bookkeeping, healthcare and medical scribing, and a range of industry-specific roles, including paralegal, dispatch, logistics, construction project management, and property management.

The company serves more than 30 industries and positions itself on cost savings versus in-house hiring. It runs two commercial motions: a consultative one through a discovery call, VA shortlisting, interview, and placement, and a low-friction self-service signup with a small refundable retainer to start service. Several teams all touch the same client record, including marketing, sales, HR and sourcing, service and customer success, and finance. Because revenue is recurring and retainer-based, client health, check-ins, renewals, and VA active status matter as much as new business. The company also runs an internal commission structure for sales reps, HR sourcers, and management, tied to placement start date and active VA volume.

WorkStaff360 was running on GoHighLevel, which could not connect marketing attribution, sales activity, sourcing and placement, support, commission, and leadership reporting in one place. There was no single system that could answer which channel produced revenue, which rep converted, what happened on a call, whether a retainer was paid, which candidates were presented, which VAs were active, or which commissions were due. That is where TRooInbound came in.

WorkStaff360 engaged TRooInbound to make HubSpot the central operating system for the entire business, not just to migrate off Go High Level. The requirement was broad.

TRooInbound started with discovery and solution design, then built the system in the right order so every team could work from the same records.

1. Discovery and solution design
We reviewed the existing Go High Level setup, the WordPress/Kinsta website, ad accounts, the sales journey, the HR sourcing and placement process, the support process, commission rules, and existing messaging. We closed with a final object and property structure, a pipeline and workflow plan, an integration map, a dashboard plan, and a dependency list before any build began.

2. CRM foundation
We set up users, teams, permissions, and access control, along with contact, company, deal, ticket, and commission properties, lifecycle stages, lead status values, record views, and object associations.

3. Ten-stage sales pipeline
We built a pipeline from New Lead through MQL, Discovery Booked, Discovery Completed, Proposal Sent, Retainer Paid, Sourcing, Candidates Presented, Hired/Onboarding, and Active Client, with stage automation and clear visibility of where deals stall.

4. Tracking, capture, and ad platforms
We installed and verified site-wide tracking, event tracking, and cookie consent, rebuilt GHL forms as HubSpot forms across every source, and connected Google, Meta, LinkedIn, and TikTok Ads with retargeting and lookalike audiences.

5. UTM framework and attribution
We documented a naming convention for source, medium, campaign, content, ads, and landing pages, and configured first-touch, conversion-source, U-shaped, and W-shaped attribution for leadership reporting.

6. Lead scoring and MQL logic
We built positive and negative scoring across form submissions, booking behaviour, page visits, job title, company size, engagement, and inactivity, with a defined MQL threshold that triggers rep notification and hot lead dashboard entry.

7. Sales system and call intelligence
We set up lead assignment and round-robin across all sources, a branded booking page with pre-meeting qualification, reminders, a rep prep brief one hour before the call, post-call and no-show automation, a discovery call playbook, and sequence templates. Call recording, transcript, and AI summaries flow into the CRM, with leadership review views for unqualified calls, lost reasons, and leads worth reopening.

Our Planned Solutions

Beyond the core CRM and sales system, TRooInbound built out the revenue, service, and reporting layers that run the recurring business:

  • Marketing strategy and journey design: Campaign structure, funnel logic, and mapped nurture journeys for cold, warm, and high-intent leads, MQLs with no booking, booked discoveries, no-shows, unanswered proposals, long-term nurture, and active clients, with a touchpoint matrix and drafted email, SMS, and WhatsApp copy taken through review to client approval.
  • Email infrastructure: Branded templates with personalization, mobile formatting, and unsubscribe compliance, plus deliverability guidance covering domain authentication, suppression, segmentation, and frequency.
  • Quote, payment, and the retainer-paid trigger: A branded retainer quote with e-signature and payment link, Stripe connected through the HubSpot revenue flow, and a single payment-confirmation trigger that moves the deal to Retainer Paid, sends the welcome email and portal invite, starts the commission timer, and notifies leadership.
  • Commission engine: Properties and workflows for retainer value, HR sourcer, placement start date, VA active status, month 1 and month 2 sales and HR commission, paid flags, and management commission against the active VA threshold, with a documented finance review process and full scenario testing.
  • Auto-signup flow: Service selection and payment on the website, payment confirmation that creates the deal directly at Retainer Paid, a portal invite, an intake form, leadership notification, round-robin rep assignment, and a two-hour follow-up task.
  • Service Hub: A shared support inbox with live chat and WhatsApp, five ticket pipelines separating client support, HR and candidate issues, onboarding, 15-day check-ins, and billing, tiered SLAs with breach alerts, customer health scoring, renewal workflows, CSAT and NPS surveys, a branded customer portal, and a starter knowledge base.
  • WhatsApp, SMS, and phone: WhatsApp for hot lead follow-up and support, SMS for time-sensitive reminders, and a VoIP system with local numbers, IVR routing, call recording, HubSpot logging, and call-based lead scoring.
  • Dashboards: Five role-based dashboards for CEO/COO, marketing, sales, HR, and service, plus a KPI and decision framework defining what leadership reviews weekly and monthly.
  • Go High Level migration: An audit of contacts, workflows, forms, pipelines, and tags, followed by export, cleaning, deduplication, and tag and field mapping into HubSpot properties and lists rather than a flat import, with record validation, a discrepancy log, and GHL decommissioned only on written client approval.
  • Governance, testing, and enablement: Documented subscription and tool dependencies, scope lock and change process, and acceptance criteria, plus internal testing, client UAT, SOP documentation, recorded team training, go-live support, and 30 days of post-launch support.

WorkStaff360 moved from a fragmented Go High Level setup to a single HubSpot system that runs the business end-to-end.

  • A clean migration: The transition off GHL was completed with mapped, reportable data rather than a raw contact dump.
